We addressed major friction points during onboarding, using A/B testing, user interviews, and PostHog behavioral data. We integrated the first hour log directly into the onboarding flow, which cut the time to first value from 10 minutes to 1 minute. We also built in milestone-based gamification (streaks, leaderboards, progress tracking) to sustain habits and drive team invitations. All of this tripled activation (users who would log hours on multiple days in their first week) from 10% to 30%, and led to an 18% increase in week-2 retention.
